AI & automation

Where AI pays on a Gujarat factory floor

Chetan Turakhia7 min readAugust 20, 2026

The short answer

On most Indian shop floors, AI and automation pay back fastest in four places: visual quality inspection, production scheduling, maintenance planning and dispatch documentation. Each of those has a measurable before-and-after. Almost everything else is worth piloting only after one of these has proved itself.

Start with the payback test

Before any tool is evaluated, write down the hours or errors it should remove per month and what those are worth. If nobody can state that number, the project is not ready, however good the demo was.

A first-phase project for an Indian SME should typically recover its cost within six to twelve months. That single rule eliminates most of what gets pitched.

The four that usually pay

Visual quality inspection

Cameras plus a trained model catching surface defects, misprints or missing components. It pays where inspection is currently manual, repetitive and prone to fatigue late in a shift. The measurable outcome is rejection rate at the customer end, not the number of images processed.

Production scheduling

Sequencing jobs against machine availability, changeover time and due dates. Most SME schedules live in one experienced person's head, which is a risk as well as a bottleneck. The measurable outcome is on-time dispatch and changeover hours per week.

Maintenance planning

Using machine data you already collect to move from breakdown repair to planned intervention. The measurable outcome is unplanned downtime hours.

Dispatch and documentation

Automating invoices, e-way bills, packing lists and the reconciliation between them. Unglamorous, and often the fastest payback of the four because the work is pure clerical time.

What to leave alone for now

Full ERP replacement when the existing system works but is poorly used. Predictive demand models built on two years of messy sales data. Chatbots pointed at customers before the underlying process is reliable. Each of these can work eventually; none of them should be the first project.

How to run the pilot

One line, one shift, one measure, ninety days. Record the baseline before anything is installed. Insist on a written go or no-go decision at the end, with the number in front of you. Scale only what clears the bar, and only at a pace your people can absorb.

Three things to take away

  • No payback number, no project — six to twelve months is the working rule.
  • Quality inspection, scheduling, maintenance and dispatch paperwork pay first.
  • One line, one shift, one measure, ninety days, then a written go or no-go.
