What does a fractional CXO cost in India?

Chetan Turakhia5 min readAugust 22, 2026

The short answer

A fractional CXO in India typically costs 20 to 30 percent of a full-time CXO's package, billed as a fixed monthly retainer for an agreed number of days — commonly two to eight. There are no ESOPs, no notice period and no hiring risk. The precise figure depends on days, seniority and how much execution ownership sits in the role.

How the retainer is built

Almost every credible arrangement in India is a fixed monthly retainer rather than an hourly rate. Hourly billing creates the wrong incentive on both sides: you hesitate to call, and the advisor benefits from long meetings. A retainer buys a defined number of days and unlimited short conversations in between.

Three things move the number:

  • Days per month. The single biggest driver. Two days is advisory; eight days is close to running a function.
  • Execution ownership. Advising on a structure costs less than owning its implementation and the team's performance against it.
  • Travel and location. On-site days outside the advisor's base city carry real time cost.

What it should exclude

Be clear about what is not in the retainer, because unclear scope is where these arrangements sour. Typically excluded: software licences, recruitment fees for hires the plan calls for, external audit or legal work, and any specialist associate brought in for a defined piece of work. Ask for those to be listed as separate, pre-approved line items. (To compare broader consulting arrangements, read our MSME business consultant hiring guide.)

Judging whether it paid for itself

The honest test is profit improvement, not activity. At the start of an engagement, agree two or three numbers the work should move — gross margin, days sales outstanding, revenue per employee, order conversion — and record where they stand today. Review them quarterly.

If the numbers have not moved by the second quarterly review, and the reason is not something outside the plan, the retainer does not deserve to continue.

A note on cheap engagements

A very low retainer usually means very few days, which means advice without ownership. That can be exactly right if you already have a strong management layer and just want a second opinion. It is the wrong purchase if what you actually need is someone to build that layer.

Three things to take away

  • Retainer, not hourly — hourly billing discourages the calls that matter most.
  • Days per month and execution ownership drive the number more than anything else.
  • Agree the two or three numbers the work is judged on before it starts.
